Understanding conflict

There is more than one way to assess the dynamics at play in conflict. We have the intrapersonal elements: what is going on within each person? Internal struggles are sometimes good fodder for conversation with a therapist or counselor, a professional who helps individuals understand how their current reactions are shaped by past experiences. Once that awareness emerges, healing becomes possible.

In conflict there are also the interpersonal aspects: what is happening among people? I don’t know of an approach that offers more insight into relationships than family systems theory, which explains how different emotional units interact in healthy and unhealthy ways.

To be certain, the intra- and interpersonal overlap when conflict threatens to boil over, and a basic grasp of both is essential to pastoral care at multiple layers. But I think an additional filter is helpful when we’re dealing with issues at the congregational level. Otherwise we can quickly get into the weeds, analyzing who is where in the system or what each person’s triggers are, so that it’s hard to zoom back out to the big picture. Meetings grind to a halt and initiatives die because we’re so focused on managing problems at the micro level.

In my mind, then, congregations live on an x-y axis. Individuals are points on the plane. Family systems theory orients us along the horizontal axis, helping us see how one person relates to the next. The vertical axis can in turn offer us a deeper though perhaps simpler way in to focusing what’s going on by taking us from symptoms at the surface to underlying issues.

At the outset we deal with logic. What are the arguments the involved parties are making? What are the counterpoints? If conflict is not resolved through reason, through adding up pros and cons and taking the most apparently advantageous path, then something else is going on.

The next level down to probe, then, is emotion. Who is feeling what and why? How might those feelings need tending? Whose heart or relationship needs mending?

If conflict remains after working with logic and feelings, then there is a struggle for power, whether or not it’s acknowledged as such. Who has control in certain situations? How did they get it, and how do they maintain it? What would it look like to give some of it up, and who would benefit? What would it take to convince the powerholders to cede some of their stake?

This approach, adapted from Sarah Drummond’s book Dynamic Discernment, provides a more streamlined on-the-spot assessment and offers a way to think about what it would take truly to get conversations and plans moving in a helpful direction. So the next time you’re blindsided in a conversation or banging your head on the conference table during a stalled-out meeting, travel the vertical axis of reason-emotion-power, taking care as you have breadth to tend to the pastoral care needs of individuals and emotional units.

Thriving = relationships

I am part of the teaching team for the Thriving in Ministry program co-sponsored by Wake Forest School of Divinity and the Center for Congregational Health and funded by the Lilly Endowment. Last week program participants gathered for the first time to mull what it means to thrive (and why it matters for that clergyperson, the congregation, and the world). Much of thriving boils down to relationships. We merely survive, at best, when our ties to others are tenuous. Here, then are some ways you can set up your incoming - or settled! - minister to thrive:

Pray for your pastor(s). Pray for them not just as leaders, but as human beings. Let your minister(s) know that they are part of your spiritual practice in this way.

Pitch in on ministries. The clergyperson is not there to do everything. Your pastor is with you to encourage you in your discipleship. Make it clear that you see your minister as a partner in service and worship, not a hired hand to do all the things.

Encourage connections within the community. Ministers are at their best when they have colleagues to learn with and vent to. Urge your pastor to join a clergy group, meet the minister down the road, or become involved with an organization, then be supportive when your pastor is away from the office for these reasons.

Encourage engagement with the wider church. Pastors need interaction with other leaders in the denomination, and that often means going out of town to be a camp chaplain or serve on a denominational committee. Building these relationships within bigger circles gives your minister a broader support network to draw on and connects your congregation to more resources.

Protect the minister’s time with loved ones. This one is so hard - and so necessary. Pastors know what they've signed up for when they accept a call to congregational ministry. And yet, they don’t need to miss games and plays at their kids’ schools, special lunches at their spouse’s place of work, and birthday celebrations with best friends. These bonds will last them long after the relationship with your church is dissolved, so they must prioritize them. They are also a clergyperson’s best daily protection against loneliness, which has not only emotional but physical health effects.

Thriving ministers help congregations answer God’s invitations to show love in a world so desperate for it. If relationships can make all of that happen, why wouldn’t we make sure our pastors are making life-enriching, life-saving connections?

Understanding how people arrive at different beliefs

Have you ever wondered how someone in a similar life station can experience the world or believe so differently from you?

Or have you ever been in a conversation that seemed benign until the other party exploded, leaving you to think, “Well that escalated quickly.”

An organizational psychologist named Chris Argyris developed a model called the ladder of inference that might be helpful for understanding what’s happening in scenarios like these.

Basically, each of us filters the world around us in a different way. We select among observable data, often without thinking much about it. We add meaning to that slice of data according to our personal experiences or cultural background. Those assigned meanings lead us to make assumptions, and we then make conclusions accordingly. As conclusions pile up over time, they solidify into beliefs. We act based on those beliefs.

The ladder of inference explains how even in a congregation that averages 100 in attendance – or in a discussion between two people – the parties can end up having very divergent perspectives. It can also help us learn to explore situations through others’ eyes. How might differences at each rung of the ladder lead to ranges of beliefs and actions? Where are potential points at which further discussion might result in understanding and collaboration?

The ladder of inference could be a useful tool for committees or teams that are having trouble coming to agreement. Start at the bottom and work your way up. What are each person’s observations? What data do they choose to work with? Keep going up. Note where there are divergences. Hearing from one another is the starting point for real collaboration.

Post-interview thank yous

Recently I had a conversation with a minister who is searching for a new call. The minister inquired whether it is appropriate to send a thank you note after an onsite interview, particularly one for which the search team has gone all out in terms of hospitality. “Of course!” I replied. Not only are thank you notes courteous gestures in general, sending one as a candidate provides yet another ping to keep your name fresh in the search team’s mind. And if the search team has obviously worked hard to tend well to all those little moments that add up to a multi-day interview, you can assume that noticing that hospitality will be much appreciated.

There was something behind this minister’s question, though. As it turned out, this minister had been discouraged from sending thank you notes by people who had previously served on search teams. To those folks, thank you notes looked like a candidate was “trying too hard” or was “too eager” to leave their current situation. Past search team members said that in their work, they were looking for pastors who were happy where they were.

Ok, a couple of things.

For pastors in searches (and I want search teams to overhear this): if manners mean you’re trying too hard, you’re probably looking at a church you don’t want to serve. Something is going on in a congregation where the default assumption about politeness is that it is a tool for manipulation.

For search teams (and I want clergy to overhear this): bracketing my feelings about poaching clergy for the moment - spoiler alert: those feelings aren’t rainbows and unicorns - just because a minister is ready to move on doesn’t mean that pastor isn’t very capable. Sometimes clergy outgrow their circumstances. Sometimes the fit isn’t good for whatever reason. Sometimes there’s that one toxic member who makes the minister’s life hell, and the pastor is just ready for a fresh start. Additionally, you want a clergyperson who acknowledges effort. Churches are full of volunteers who can get easily discouraged if their ministry efforts go unrecognized, which is a recipe for apathy and inward focus.

In sum, I encourage search teams and candidates to lean in hard to hospitality. Worry less about decoding on another’s intentions and more about building relationships.

The value of boundaries

As a minister with standing in my region of the Christian Church (Disciples of Christ), I am required to attend boundary training at least every ten years. This is important work, not just because abuse by clergy is (sadly) in the news so much these days. It’s also essential because the emphasis in these conversations shifts. For example, we spent much more time discussing preaching in this iteration of the training than in my last go-round. That’s because the political climate is such that pastors have to check their motivations and their theology every week so that the pulpit doesn’t become, well, the bully pulpit.

The increased attention to preaching was not the only new piece for me, however. The training materials lifted out that boundaries aid ministers’ work; they allow pastors to recover from the emotional, spiritual, and sometimes even physical demands of their roles so that they can come back to lead another day. That seems obvious enough. For the first time, however, I heard that boundaries themselves actually are the work.

I bristled at that statement initially. Surely ministers are not being encouraged to walk around wrapped in caution tape! But the materials clarified that we are constantly crossing boundaries – anytime we step over the threshold into a homebound member’s home or a hospital room, get buzzed into a school to eat lunch with a youth, hear the intimate details of a parishioner’s hurt, embolden our leadership in the midst of conflict, share a bit about our lives to let others know they are not alone, or enter the pulpit to preach. It is the minister’s job, though, to acknowledge those boundaries, to be clear on why we are or are not pushing through them, and to ensure that those reasons are to help the people in our care grow closer to God.

At the same time, spiritual leaders are called to help others recognize the boundaries they have set up between themselves and God and between themselves and their fellow humans so that they can remove these obstacles. Clergy do this through preaching and prayer, teaching and serving the community alongside church members.

Boundaries, then, are in fact the heart of ministry, recognizing and then either holding to or tearing them down. The hoped-for end is the same, regardless: to see and celebrate the image of God in all people and to remember that rootedness in relationship to God is essential for us all.

May we thus be aware of boundaries, sometimes using and other times obliterating them to promote connection and wholeness.

Networking that doesn't feel icky

The last semester of seminary was an anxious time for me. Every day I felt more unemployable as my classmates were appointed or called to their post-graduation churches. Meanwhile, I went on interview after interview, breaking the top two or three several times before hearing the “no” that every minister in a search process dreads.

A big factor in my failed searches was that I didn’t know a lot of people. I was a name on a page, with too little experience to make search teams want to find out more about me. One reason for my small network was that I simply had not met a lot of people. I had only recently found my way to the progressive Baptist world, which was where I wanted to serve, yet as a Candler student most of my friends and professors were United Methodist. But there was also the side of me that rejected networking as I understood it: schmoozing and getting ahead based on the connections I had, not the work I had done or the skills I possessed.

In time I realized that “networking” is one of those words that needs to be re-claimed, like evangelism. Good, healthy networking is not about ladder-climbing. It’s about showing interest in other people and their work. It’s about learning from and sharing wisdom with others. It’s about, in short, understanding our interdependence and strengthening relationships such that both parties can more fully inhabit their personhood and their call.

Putting on a Murphy Brown suit and making it rain business cards won’t accomplish those ends. But in his WorkLife podcast, organizational psychologist Adam Grant recently offered up ways to network that do build genuine bonds:

Build your skills. As you learn, you not only increase your range and expertise, you meet people in the areas where those skills are needed, some of whom are regularly contacted by organizations looking for those talents. So in the world of ministry, seek out parachurch trainings about how to be a head of staff or mediate conflict or navigate the interim time between settled pastors. Attend continuing education events offered by seminaries. Get coached. Go to denominational gatherings that offer practical workshops.

Give help. Want to learn how to do something new and show your willingness to be a team player? Offer to pitch in. Take on a project at the middle judicatory level. Mentor a new minister. Offer your expertise in a consultant-type role. Lead a retreat. Tread with intentionality, though, making sure you aren’t just accumulating tasks that no one else wants or that others expect women to do.

Ask for advice. Not everyone loves to be asked for help. That can, at times, feel like a burden. But who doesn’t like to be asked for their wisdom? Contact someone who is doing something you’d like to do and ask a few brief questions about how that person got there. If you want to serve a big-steeple church, reach out to a large-church pastor you admire. The same goes if you’re feeling called to be a CPE supervisor, judicatory or denominational leader, or any other role. The veteran will feel recognized for work well done, and you will gain knowledge and plant your name in that person’s memory.

The key in all of these types of network is to be sincere in your interactions. Truly be interested, and you will likely be amazed at the doors that will open for you.

Safety in hard conversations

Hard conversations are everywhere – or at least are needed everywhere – these days. Politics, faith, and the practicalities of everyday life are converging in ways that necessitate honest and vulnerable dialogue if we are to grow as disciples and tend to the well-being of our congregations, our neighbors, and ourselves. Before we can have helpful hard conversations, however, we must establish some degree of safety for people to share their deepest worries and highest hopes. Trust is the bedrock of this safety, and I’ve written about what trust is and how to build it.

In this post, though, I’d like to focus on signs that trust-building isn’t complete. (In a sense it is never finished, because the work of mutual respect is ongoing.) If one or more parties is engaging in either silence or violence, that means said party does not feel safe enough to be fully seen, and more trust-building exercises are required to create the conditions for real dialogue.

As defined in the book Crucial Conversations, silence is a fear reaction that can manifest as sugar-coating one’s feelings, avoiding the real issue, or walking away altogether. Violence is also a fear response, and it consists of such tactics as defensiveness, blaming others, and using power over another in manipulative ways.

All of these approaches to difficult topics are common in congregational life, and they are very frustrating (at best) to those of us who lead. I wonder how our perspectives and the conversation might change, though, if we were able to keep in mind that silence and violence are the result of feeling afraid. With a more generous read, how might our willingness to engage and our approach itself evolve? What might we be willing and able to do with that generosity to continue upping the trust factor?

Find your no-filter friends

A few weeks ago I went on retreat with my four best friends, women I met in seminary before any of us had significant others, kids, or “Rev.” in front of our names. These are the people who finally busted me out of round-the-clock study mode – a habit fueled by perfectionist tendencies and the need to achieve – with their invitations to sing karaoke, watch so-good-it’s-bad tv, and eat cheese dip. (I am forever grateful to these friends. Without their intervention, I would likely be incapable of the self-care required by ministry and motherhood.) We have aspired to gather every year now that we are geographically scattered. We’ve missed some years due to church and family commitments, because we don’t retreat unless we can all be present. But especially as we’ve gotten older, life has become more complicated, and our kids have left diapers behind, we’ve moved our trip up the priority list.

Other than my husband, parents, and brother, these are the only people with whom I can totally take off the filter. They have known me half my life, so they take what I say in the context of 20 years of deep friendship. This is an incredible gift, because while I always want to be true to my values and act out of who I really am, there’s never a time when I don’t either choose my words carefully or spool through the tapes after conversations when I’m in ministry mode, wondering how certain statements will be or were taken. That pre- and post-thought takes a lot of mental and emotional energy, and I am grateful to get an extended break from it once each year.

If you’re a minister, I encourage you to make time for the people with whom you can take off the filter. Use technology as needed, but get in a room together when you can. It will do your heart and mind so much good. If you don’t have these unfiltered friends yet, carve out time and space to find some. They might turn up at a local hangout, beside you in a classroom, in a parenting group, or with a group of hobbyists or fans. It’s not easy finding friends as an adult – especially when you have a vocation that brings certain assumptions to mind in new acquaintances – but it’s worth the effort to know and be fully known by another. While these friends will likely beyond your ministry sphere, they will bolster your sustainability in ministry as much as (if not more than) any other kind of self-care.

Eight Cs for growing trust

The most important ingredient in any process isn’t expertise or charismatic personalities or financial resources. It’s relationships. When the bonds are strong among the people involved, there can be productive disagreement, a full exploration of possibilities, deep investment in the work, and mutual support and accountability, all leading to forward progress.

The foundation of relationships is trust. Not simply predictability – I know your passions and hot buttons and how you’ll react to each being tapped – but shared vulnerability and risk-taking. Many congregational teams and committees start with some sense of predictability by virtue of the members attending church together for a long time. But most (if not all teams) will need to dig in before high-intensity work begins to develop the second-level trust that will allow for the most thorough and faithful process.

What does it look like to grow that deep trust? Here are eight Cs – from lowest to highest risk – to guide that essential work:

Clarity is getting straight within ourselves about our thoughts and commitments, then being honest with others about them.

Communication is putting our clarified knowledge and understanding out there, and in turn listening to others with open hearts and minds.

Curiosity is admitting we don’t have the whole picture and wondering about what we don’t know.

Compassion is showing care to and connecting at a heart level with others, believing the best about them as we do so.

Companionship is being present and authentic while still maintaining the boundaries that allow us to be clear and compassionate.

Consistency is showing up the same way every time and admitting when circumstances have thrown us off balance.

Conflict is being willing to disagree and to have our ideas improved upon.

Control release is relinquishing attachment to the outcome, trusting that the process will end up as it should so long as we bring our whole selves to it.

Jesus embodies each of these Cs in his ministry. He bookends his active period with a time of clarifying his identity and purpose in the desert and a prayer in the garden of “here’s what I want, but I’m here to finish the job.” His interactions with followers and adversaries alike are centered on getting his message out while asking about and listening to their hopes and fears. Time after time Jesus shows up for people, particularly the least of these, truly valuing them and radiating divine love for them. With those who want to hold on to what they know and have, he’s not afraid to offer a challenge. And in the end, he allows himself to be led to the cross so that he can expose all that is wrong with the hunger for power.

The eight Cs and the resulting trust can strengthen relationships not just within the team but between the team and congregation. The effects of deepened connections, in turn, extend beyond the process itself, cultivating beloved community with the Source of love at its center.

Go slow to go fast

When we onboard members to a committee or team or launch a new program – as many of us will do in January – often the tendency is to capitalize on initial enthusiasm to get as much done as quickly as possible. That’s totally understandable. After all, novelty begets energy, and we don’t want to waste it. But if we haven’t taken the time to build our team and outline our processes, even a small bump can drain that momentum and derail our collective work.

That’s why it’s important – even though it’s counter-intuitive – to start slowly. Develop relationships among the key players. Learn where each person is coming from, what their reasons were for signing up, what skills and experience and ideas they bring, what they need from others in order to make their best contributions, and how they deal (or don’t) with conflict. When those involved have this kind of context for their collaborators, they will be able to engage one another more quickly and effectively when difficulties arise.

In addition to interpersonal processes, agreeing on procedures at the outset can make work go faster. What is the future story we’re striving for? How does everyone plan to participate in the work? What is our timeline? How will we come to agreement on major decisions? How will we ground our work in God? How will we hold one another accountable? What will we do if we come to an impasse? Intentionality at the front end can ease – if not prevent – many stresses that pop up as humans, with our anxieties and agendas, cooperate.

Note that slow movement at the start might prompt questions such as “why are we wasting time on this ‘soft’ work?” Be prepared to explain how deliberateness serves both the overall goal and the speed of the work that is to come.

In what situations do you need to pump the brakes in order to do some of this foundational work? Though it might seem tedious at times, your relationships and your efforts will greatly benefit.

Fatigue's impact on trust

Recently I was coaching a pastor who was two months into a new call. She was excited about her church and its mission potential. She was also enjoying getting to know the people, but she was having trouble trusting them. She was a bit befuddled by this, because there was no overt reason for this hesitation. She hadn’t received any hurtful criticism or significant pushback. When I asked what the lack of trust was about, she thought for a moment. She then named relational fatigue as a key factor. In this pastor’s case, she had taken a full month off – a typical fallow period – before diving into her new ministry. And yet she was recognizing that she needed more time to tend to her (understandably) tender heart after leaving behind parishioners that she loved.

This pastor had just provided perhaps the most powerful testimonial for taking ample time off between ministry positions. We often cite physical and spiritual exhaustion as the primary motivators for spacing out calls. But bringing closure to relationships with people we’ve walked alongside during their personal milestones, with whom we have dreamed and argued, and who have been present for our own ups and downs is hard, good work. It can be overwhelming to think about opening ourselves up to knowing and being known by a whole new congregation. And yet, the bedrock of strong connections is trust, which we do not lend or receive without the willingness to make ourselves at least a little vulnerable.

This is not to say that it’s easy to take long stretches between ministry positions. Personal financial pressures are real. Churches that have been in long search processes are eager for the uncertainty to end and the settled pastor to arrive. (Search teams in particular are known to apply pressure to be on site as soon as possible. After all, the team members know the incoming minister best and are most excited about her arrival!) The pastor herself is looking forward to a fresh start in a new setting. But before committing to a start date, consider not only what you need in terms of every manner of recovery, but also what time frame will allow you to enter the system with a readiness for mutual belonging. This is a mindset – a heart orientation – that attends to the long-term missional and financial health of both clergy and congregation.

If you are already in place and find yourself reluctant to trust even in the absence of conflict, then self-care is in order. When we are unable to risk exposure, whether we are new in a call or ten years into our tenure, we need time to rest. We need space for introspection. We need opportunities to view or create beauty. We need relief from the relentlessness of ministry. Because if we have not tended to our own inner lives, we will not be able to offer a quality of presence to others. And if we withhold, then we do not build trust and do not forge or maintain relationships that make bold ministry possible.

In the case of my coachee, we strategized ways to create space and clarity within her current personal and professional realities so that she could increase her capacity to trust. If you find yourself turning inward in your ministry setting, what changes do you need to make so that you can be the pastoral leader God has called you to be?

The power of well-timed humor

I was done. I had spent four days presenting, networking, and wearing only moderately comfortable shoes at General Assembly. I was grateful and better for the interactions, but I was also ready to crawl into a hole and hibernate. The problem was, I had an 8:50 pm flight (delayed a half hour, naturally) and then an hour drive home once I landed. So I was grumpy when I boarded the plane.

Thank goodness I was booked on Southwest. At the start of my trip, I was glad because this meant I had a non-stop flight to the smaller and closer airport, plus I could check a bag for free. (A luxury these days!) At the end of my trip, flying Southwest meant that the crew was free of the staidness of other airlines. The safety demonstration, then, included reminders about not using your neighbor as a flotation device, putting on your own oxygen mask and then turning to your seatmate to decide “if it’s worth it,” and using the emergency exits and slides in case the captain decided to go shark fishing. The lead flight attendant used funny voices and a few dance moves to share other pertinent information. And when we landed, he informed us that the local temperature was 37 degrees. (At 11:00 pm, it was 90.)

I’m sure I wasn’t the only cranky person at boarding time. Yet, when we disembarked (late) into the muggy night, almost everyone I saw was smiling. This borderline-miracle seemed instructive. The flight attendant’s humor:

Caught my attention. Confession: I never listen to the safety information. It’s always the same. But I turned off my headphones because I didn’t want to miss any of the standup act.

Lifted my spirits. I was worried about driving home at my fatigue level, and I dreaded my human alarm waking me up early the next morning, as much as I couldn’t wait to see him. I felt more awake and refreshed for the journey after a few laughs.

Made me want to engage with others. As a raging introvert, I avoid conversations on planes by listening to podcasts and trying to nap. But my improved mood made me open to looking at internet memes with the stranger sitting next to me.

Was contagious. Laughter – like yawning – often is.

When in our work could a bit of well-timed humor do wonders for the atmosphere and productivity? Maybe a committee meeting when everyone is zoned out. Or a congregational gathering where those present are discussing unavoidable (and expensive) repairs to the building. Or even a funeral. (That’s probably not the best venue to work on your Jim Gaffigan “Hot Pockets” voice, but some self-deprecation might do.)

Good-natured humor humanizes and connects. Tuck it into your toolkit for a time when you need to shrink the dimensions of your meeting space.

Watching The Americans

SPOILER ALERT: this post contains plot points of “The Americans” series finale.

They actively undermined the United States government. They killed dozens of people, some of them just for being in the wrong place at the wrong time. They used sex to manipulate those with power or access. They spat upon faith, calling it “the opiate of the masses.” And yet, I cared about “The Americans” characters Philip and Elizabeth Jennings, longtime Russian spies posing as upwardly-mobile travel agents and parents of two in 1980s DC.

Showrunners Joe Weisberg and Joel Fields made these enemies of the state relatable through masterful storytelling. We saw Philip and Elizabeth’s struggles with ideology and morality. With raising kids born into a culture they were taught to despise. With growing together and apart multiple times, ultimately trusting their partnership despite their diverging outlooks on the state of the world. They were three-dimensional characters. So too was Stan, the FBI counterintelligence agent who moved in across the street in the pilot. Stan was a true patriot and an unfaithful husband, bedding a KGB officer he (thought he) had turned.

So when the series finale aired last month, I was invested. Philip and Elizabeth had been exposed. Would they be able to escape? Stan had realized the truth about the neighbors he regularly shared meals with. How would the inevitable confrontation go? And what about the kids – college student Paige, who had been recruited into the spy business, and high school junior Henry, who had nary a clue about his parents’ true identities?

Stan’s ambush – and ultimate release – of Philip, Elizabeth, and Paige was anxious and heartfelt. For me the real gut punch, though, was the severing of the parent-child bonds. Philip decided Henry’s best shot at a normal life was to abandon him in the only country he’s ever known. In a surprise move, Paige hopped off the train she and her parents are traveling on just before it crosses the U.S.-Canadian border. All of these decisions, so permanent, yet made so quickly out of necessity. I haven’t been able to view the finale again yet. It’s too raw – and this for someone who thinks her feelings.

But maybe my re-watch hesitation has nothing to do with the show. I wonder if it’s actually about the real-time crisis happening on our southern border. Sure, Philip and Elizabeth might never see their kids again. But their children were more or less grown and able to get along on their own. They remained in places familiar to them, where they spoke the same language as most everyone else. They were untethered from their parents’ uncertain destinies by the sacrifice. One of kids was able to choose her own fate. And, of course, they were fictional characters.

None of this is the case for Central American families moving north into the U.S., seeking better, safer lives, many of them engaging the proper channels for asylum. Instead, children – even infants – were being whisked away with no guarantee of when or whether they will see their parents again. (While the executive order means newly-entering families are being detained together, it does nothing to help the children who have already been separated and farmed out to various “welfare” agencies.) Even if you’re not a parent, we were all once small children. Imagine being separated from your mom and dad, held in a cage or an abandoned Wal-mart, put on a plane to another state while no one is really keeping tabs on your location, supervised by people who are forbidden to hold and comfort you in your confusion and distress. It’s traumatizing. It’s inhumane. And if faith doesn’t compel us to action, maybe we are just taking in “the opiate of the masses.”

If I can care about Russian spies on tv, then surely I – we – can have compassion for the flesh-and-blood children of God, coming to our country with hopes of contributing to it, of raising their intact families in it. God help me if I don’t advocate for them exponentially more fervently than I love a tv show that was, at its root, about humanizing the other. May we all be watching – and calling and protesting – the real-life Americans who are causing irreparable harm.

Being church

In the secular world an employee is hired to perform a task, to fill a need. The process for hiring this employee is somewhat utilitarian and transactional.

In the church world a pastor is also called to carry out a particular position description. But beyond bullet points on a job announcement, clergy and congregation are brought together to belong to one another. Unlike in secular work, a minister cannot live fully into the role without developing deep bonds with parishioners, without journeying toward the heart of God with them, without working alongside them to be the hands and feet of God beyond the perimeters of the property. And sometimes the pastor has a family who joins in this belonging as well.

This is why the search for a clergyperson must be approached differently than the search for an accountant, a machine operator, a boat captain, or a cartoonist. A ministerial search is a chance for the search team and congregation to embody all of what we know to be true about Christ and that we hope to become ourselves. To grow in faith and understanding. To offer hospitality. To listen to voices others might dismiss. To work hard yet playfully with our ultimate purpose firmly in mind. To trust and be trustworthy. To face challenges head on. To pray fervently and often. In all of these efforts, we expand our capacity for belonging to one another and to God and make it possible for the new pastor to become one of us.

In short, the search is a chance for the church to be the church. I urge you to seize this opportunity!

The why behind the paperwork at the end of a pastor search

You might be wondering why Searching for the Called emphasizes trust-building with candidates (and other affected parties) throughout the process, then pushes for extensive discussion and clarity around the nuts and bolts of the agreement in the covenanting phase. If congregation and clergy trust each other, shouldn’t that be enough? Why do we need to name and put expectations of one another and the terms of call in writing?

Leadership changes. The chair of your search team or governing board might know all the details that went into covenanting and compensation conversations, but what happens when that person is no longer in that position, leaves the church, or dies?

Memory fails us. We often give our recall ability more credit than it deserves. It’s easy to forget or mis-remember, and often the people in the room will later recount the same conversation in divergent ways.

Documents provide touchstones. How is the pastor-parish relationship going? You can compare its current state to the promises you put on paper, then course-correct as needed.

Assumptions breed problems. Unvoiced ideas lead to clashes in expectations, which can quickly escalate.

Transparency breeds even greater trust. Nothing undergirds a healthy relationship more effectively than meticulousness and forthrightness.

Get the details in writing. Your church will save itself a lot of conflict and heartache – which distract from the work of ministry - down the road.

The church as candidate

Scenario 1: Your search team is interviewing a candidate by Skype. You’ve told the candidate to expect an hour-long conversation. At minute 57, you ask if the candidate has any questions for the team. The candidate looks miffed, flustered, or a combination of the two.

Scenario 2: Your search team has narrowed the pool of candidates still in consideration to two, and you’re ready to start setting up in-person conversations. One of the candidates asks about your intended timeline for the remainder of the search, because this candidate has been invited to preach to another searching congregation in the coming weeks. You are taken aback.

Scenario 3: Your search team and finance committee have agreed on a salary package for the candidate of choice. The candidate, upon seeing the package, has lots of questions and a counter-offer. You start to worry if the church and candidate will be able to agree on terms.

Your search team is listening deeply for God’s guidance throughout the process. Sometimes, though - in the midst of details and excitement and church members’ anxiety – it is easy to forget that candidates are doing their own discernment work. Candidates need space to ask their questions about the congregation and the position. (You want them to ask! Their queries can tell you a lot about their experience, perceptiveness, and interview preparation.) Candidates are likely talking with other pastor-less churches who are at various points in their searches, unless you and the candidate have agreed that you are in the negotiation phase. Candidates want to make sure that they will have the compensation they need to pay off seminary debt, live close to your congregation, and focus on ministry.

For the fit to be great, both church and candidate must explore every data point, every issue, and every gut feeling, praying that God will speak clearly through the collated information. As a search team, don’t hesitate to ask at each stage, “What questions do we need to answer and what information do we need to provide to our candidates before they even ask?” This openness will breed trust and assist discernment in both directions.

Profiles in hospitality: First Presbyterian Church, Fernandina Beach, Florida

The Rev. Julie Jensen began in February as Associate Pastor at First Presbyterian Church in Fernandina Beach, Florida. I got to see Julie’s search for a new call through a few different windows, and it seemed clear that something special was unfolding when she began communicating with FPC. I asked her to share how FPC’s hospitality impacted her acceptance of the position and the start-up of her ministry in Florida.

When did you discern that FPC was a great fit for you?

Julie said that her inclination grew throughout her interactions with the search team. As someone who is experienced at reading congregational profiles and position descriptions, she could tell that the search team had taken care to show their heart and their story in these documents. When her initial Skype interview was rescheduled due to a hurricane threat in Florida, Julie noted that she had family in the path of the storm as well. When the Skype call took place, one of the search team’s first questions was about her family’s safety, and the team members noted that they had been praying for Julie’s loved ones. In the various rounds of interviews, the search team asked thoughtful questions that provoked candid conversation. For Julie’s on-site interview, the search team was flexible with her about timing, the scheduling of events during the visit, and her transportation and lodging options, all the while being clear about the ways they would cover her expenses. There was a basket of goodies in her hotel room, along with a handwritten note of welcome. Her one-on-one time with the Senior Pastor/Head of Staff was spent in conversation, prayer, and the building of a truly collegial relationship. As Julie sat in the airport after her on-site visit, she reflected on all her experiences with the search team to that point. Realizing that she would like to serve this church and these people even if they were far from a beautiful beach setting, she knew she had found a new home. Her discernment was confirmed when the congregation put her on speakerphone following their vote to extend a call, and the people in the pews burst into thunderous applause.

After the congregational vote, how did church folks begin welcoming you?

Julie began immediately receiving friend requests on social media, and her new church members were understanding about her decision not to accept them until her new position was public. The search team contacted her weekly to see how she was holding up during the impending transition. The church was generous with moving expenses and helped her secure housing. The staff cleared out the Associate Pastor office, and upon her arrival Julie was given a budget to decorate it as she liked. Two church members helped her with the project, which was a fun way to get to know them better. Julie's name was already on the permanent sign for her first day, and someone brought her flowers. The church threw her a “welcome wagon” at which church members were asked to bring their recommendations for local services and an item that represented what they loved about their community. Three months in, people are still taking Julie up on her offer to meet one-on-one or in small groups so that she can build relationships with her parishioners. She also notes that her Senior Pastor/Head of Staff cleared considerable time on his calendar during her first two weeks to help her enter well. One of the first things they did together was pray in the sanctuary for their ministry. He made himself available, as did the rest of the staff, to help ease the transition and answer questions Julie had. 

What difference has the hospitality of the search team and congregation made in your mindset and ability to do ministry?

Julie says she started her position wanting to work hard for these people who had already accepted her not just as one of their pastors, but also as a human being. Through the way she has been welcomed since the beginning of this search, Julie felt the desire on all sides to build good, healthy working relationships with members and staff.  These relationships have provided a foundation of people she can reach out to when she needs questions answered or systems explained. She still hears the thunderous applause in her head when she has a hard ministry day and knows that her church is still cheering for her, which allows her to focus on the tasks at hand. The warm welcome of the congregation, staff, and others in the community has allowed her to find her way in a new place with confidence.   

Hospitality doesn’t have to take a lot of time or money, just some attention to detail. But it makes all the difference in a church and a minister’s excitement for learning to love and live well together.

Ten commandments for welcoming your new pastor, part one

Moses’ trek to the top of Mount Sinai and his receipt of the ten commandments came up in the lectionary lately. Call it coincidence or divine timing, but I happened to be preaching that Sunday at a congregation that was two weeks away from calling a new senior pastor … and I had been invited to speak directly to ways the church could welcome her new leader. I took the Sinai commandments and translated them into practices to covenant around as this minister and this congregation began their journey together. Here are the first five:

  1. Thou shalt keep God first. Relationships built on shared faith lead to fruitful mutual ministry, and that is the goal of the clergy-congregation bond. Invite God into all your plans for welcoming and interacting with your new minister, and your belonging to one another will get off to a fast start.

  2. Thou shalt open yourselves to your new minister’s ideas and gifts. Your congregation no doubt has tried and true ways of being church together. You likely also have some traditions and practices that need either to be memorialized or revitalized. Your new minister will bring experiences, gifts, and fresh eyes to your church. Allow your minister to exercise them in ways that strengthen your witness, even if that means smashing a few idols in the process.

  3. Thou shalt be mindful of how you use God’s name. Names – and the ways we use them – have power. Use God’s in heartfelt prayers for your new minister and your journey together. Try out using relevant adjectives for God in your devotional time: welcoming God, life-giving God, loving God, surprising God.

  4. Thou shalt rest and urge your pastor to do the same. You are near the end of a long interim period, which tends to deplete a congregation’s energy. Take your hard-earned sabbath so that you will be rejuvenated for the mission God has for this church. And remember that your new minister, though no doubt excited to be with you, will likely be tired from all the physical, emotional, mental, and spiritual efforts that moving requires.

  5. Thou shalt tend to your relationships with your new minister, minister’s family (if applicable), your current staff, and one another. Pay attention to people who are struggling with the transition. Be vulnerable with each other – this will build deep trust that you will rely on in the years to come.

Show your interim minister some love

I want to let you in on a secret. Interim ministry is extremely challenging. Here are a few of the reasons why:

The minister enters a stressed system. Pastoral transitions are never easy on congregations, no matter how amicable the last minister’s departure was. So unlike a settled minister, who (hopefully) comes into a church that is excited and unified behind the new leader, the interim comes into a swirl of confusion, strong feelings, and worries about what will happen to the congregation while it is without a settled pastor.

The minister has additional duties in addition to the regular pastoral responsibilities. Trained intentional interim ministers preach, lead worship, provide pastoral care, and attend meetings. On top of that they guide the congregation through a period of self-reflection and identity redefinition, which involves a lot of additional meetings, equipping of leaders, attention to process, and anxiety management.

The minister quickly grows to love the congregation, even knowing that the pastor-parish relationship will be short-lived. Your interim minister loves you like a settled pastor does and is invested in you. Yet for the transitional minister there is anticipatory grief built into the relationship from the outset.

The minister never gets a break from wondering about personal financial stability. Some interim terms of call are as short as 3 months with an option to renew while others are as long as 12-24 months. A transitional minister must always be looking for that next opportunity while staying engaged with your congregation for as long as it is feasible to do so.

The minister is often looked past by the congregation. You love your interim minister. You can’t help it – though the minister’s tenure with your church is time-limited, that person is still walking with you through the church year and your personal milestones, joys, and griefs. Yet you are understandably excited for the day when your congregation will have a “real” (settled) pastor. The interim minister gets this, but some days this reality is more painful than others.

Be sure and thank your interim minister for providing the leadership that allows your church to harness the opportunities of the transition time. And definitely throw a big party for your interim minister when your journey together has ended.

Thanksgiving challenge

For some of us, Thanksgiving is a time for gathering with family, eating more than we should, and falling asleep in a recliner in front of a football game. For some of us, Thanksgiving is a time of stress, knowing we’ll be sharing space with people we love but with whom we disagree passionately. For some of us, Thanksgiving is a lonely time, spent apart from dear ones. For some of us, Thanksgiving is a work day, full of meeting others’ needs.

Whatever your Thanksgiving looks like, I invite you to read through the list below and join me in a challenge that expresses gratitude for all that we are and all that we have through self-care, connection, service, and resistance.

  • Take a nap.

  • Read an article, watch a video, or listen to a podcast from a Native American point of view.

  • Tell someone three specific reasons you are grateful for him/her/them.

  • Challenge a fear-mongering or prejudiced statement.

  • Fully embrace your pledge not to listen to Christmas music before Advent – or play your list of favorite holiday tunes on an endless, joy-inducing loop. (I’ll be doing the latter.)

  • Eat something delicious.

  • Engage in an act of community service or make a donation to a service organization.

  • Jump in a leaf pile.

  • Stay out of the shopping fray on Thanksgiving Day.

  • Have a conversation with someone who knows and loves the whole of you – and about whom you feel the same.

  • Help with the cooking, the dishes, or the trash.

  • Move your body, whether by participating in a Turkey Trot or simply by walking around the block.

  • Thank God for your life, your call, and your people.
