Aligning responsibility and authority

Do you feel like you cannot dig your way out from under an avalanche of work, but when you make a request or propose an idea, no one listens?

Do you feel like your congregation looks to you too often for guidance, yet during your office hours you find yourself bored and unsure how best to use your time?

If you answered yes to either of these questions, you might be experiencing a mismatch between responsibility and authority. Responsibility is what you are assigned – by self or others – to do. Authority is the weight people give to your perspective, and it comes from a combination of role, experience, and earned trust. Part of developing a healthy pastoral identity and creating right-sized expectations is making sure responsibility and authority are not out of proportion with one another.

If either your responsibility or authority level is too high, here are some questions to consider:

  • What are the roots of my over- ( or under-) developed sense of responsibility or authority?

  • Which roots can I pull up?

  • What specifically am I gifted and called to do?

  • In this context, what work is truly mine to carry out?

  • How might I shift, in whole or in part, the work that isn’t mine?

  • What authority do I, in actuality, have?

  • How can I use this authority wisely and on behalf of the most vulnerable?

  • How might I utilize less obvious sources of authority when needed (e.g., a lay leader with whom you have mutual respect and who is trusted by the congregation)?

Aligning responsibility and authority is key to leading well and avoiding burnout. If your levels are out of whack, take the time to consider why that is and what you can change. If needed, I’m available to help you with your reflecting and strategizing.

Ten commandments for welcoming your new pastor, part one

Moses’ trek to the top of Mount Sinai and his receipt of the ten commandments came up in the lectionary lately. Call it coincidence or divine timing, but I happened to be preaching that Sunday at a congregation that was two weeks away from calling a new senior pastor … and I had been invited to speak directly to ways the church could welcome her new leader. I took the Sinai commandments and translated them into practices to covenant around as this minister and this congregation began their journey together. Here are the first five:

  1. Thou shalt keep God first. Relationships built on shared faith lead to fruitful mutual ministry, and that is the goal of the clergy-congregation bond. Invite God into all your plans for welcoming and interacting with your new minister, and your belonging to one another will get off to a fast start.

  2. Thou shalt open yourselves to your new minister’s ideas and gifts. Your congregation no doubt has tried and true ways of being church together. You likely also have some traditions and practices that need either to be memorialized or revitalized. Your new minister will bring experiences, gifts, and fresh eyes to your church. Allow your minister to exercise them in ways that strengthen your witness, even if that means smashing a few idols in the process.

  3. Thou shalt be mindful of how you use God’s name. Names – and the ways we use them – have power. Use God’s in heartfelt prayers for your new minister and your journey together. Try out using relevant adjectives for God in your devotional time: welcoming God, life-giving God, loving God, surprising God.

  4. Thou shalt rest and urge your pastor to do the same. You are near the end of a long interim period, which tends to deplete a congregation’s energy. Take your hard-earned sabbath so that you will be rejuvenated for the mission God has for this church. And remember that your new minister, though no doubt excited to be with you, will likely be tired from all the physical, emotional, mental, and spiritual efforts that moving requires.

  5. Thou shalt tend to your relationships with your new minister, minister’s family (if applicable), your current staff, and one another. Pay attention to people who are struggling with the transition. Be vulnerable with each other – this will build deep trust that you will rely on in the years to come.

Countering loneliness

In chapter three of Braving the Wilderness: the Quest for True Belonging and the Courage to Stand Alone, Brene Brown cites a startling statistic. The odds of dying early are increased by the following factors:

  • air pollution = 5% more likely to die early

  • obesity = 20% more likely to die early

  • excessive drinking = 30% more likely to die early

  • loneliness = 45% more likely to die early

Yikes. I know a lot of pastors – single and partnered, extroverts and introverts – who are seeking meaningful connections they haven’t yet found. I’ve been there many times myself, even as a person who loves her alone time. The boundaries and ethics that have been drilled into us for good reason by seminaries and judicatories often mean that we keep parishioners at arm’s length. (The paradox is that appropriate self-revelation is the key to building trust with a congregation.) Our personal theology and politics can cause us to feel estranged from the people we serve and even from many in the larger community. And the odd, demanding hours of a minister’s vocational life, not to mention the assumptions people have about clergy, make it difficult to cultivate connections outside the church.

We have some significant hurdles to overcome, but the 45% more-likely-to-die-early stat makes it plain that loneliness is a life or death issue. It’s also a matter of theological integrity; we serve a God who seeks us to draw us ever nearer not just to the divine heart but also to one another.

So what can we do to push past the loneliness? Here are a few thoughts:

Know how much connection you need to feel emotionally healthy. Typically (perhaps stereotypically), introverts need a few deep relationships while extroverts value a wide range of friendships.

Identify and share what makes you feel understood and embraced in relationships. What you need to feel seen and close to someone varies from one person to the next. (That makes it important to consider this same question about others.) Gary Chapman’s work on the five love languages has been extremely helpful to me in this vein.

Look for places and people where you note commonality. For example, join a club or a team. Volunteer for a cause. Go to an art class. Look for ways to expand on or dig deeper into that shared interest with those you meet.

Prioritize people. It’s so easy to get buried in tasks. Step back occasionally to remember the purpose behind the task, which is often human-centered. And when faced with the option between nurturing a relationship and checking off a to-do, choose the former as often as possible.

Know your warning signs. How do you know when you’re lonely? What happens in your heart? What changes in your body? How does your calendar look different? When these alerts pop up, step back and reflect on what is happening.

I remember camping out in my parents’ bathroom the night before I took the SAT for the last time. I had worked myself up so much thinking about how important this standardized test was for my future that I threw up. A lot.

I remember curling up on my dorm bed during my final semester of college. It was late evening, and I was supposed to be studying, but I was so stressed that I had given myself a migraine. The only lights I could tolerate were the strand of Christmas twinkles stretched across my room. The pounding in my head got worse as I thought about how much I wasn’t getting done thanks to this forced break.

I remember turning off the lights in my church office and working in the corner, where no one could see me through the window to the hallway. My ministry environment was toxic, but I still had responsibilities to fulfill. So I tended to them, in the dark and in isolation as often as I could.

I remember hiding and crying in my closet as the brand-new, low-supply mom of a baby who grazed all day. I felt like I had completely disappeared into this new parenting identity, but it felt too much like failure to ask for help.

I share these vignettes to let you know that you are not alone if you struggle with self-care. I have always wrestled with the swirl of responsibilities, expectations, and passions. And almost everyone I have coached has raised the issue of self-care at some point. There are many reasons that the need to create or maintain margins is so difficult. For my coachees and me, it often comes down to some combination of the following:

  • Constant accessibility, thanks to technology

  • The availability demanded by the pastoral life

  • Gender norms that try to push more tasks onto women’s plates

  • Assumptions about women that make us feel like we have to work doubly hard to be perceived as competent

  • Family realities, such as care for an aging parent or small child(ren)

  • A chaotic social and political season that is tugging at us to become more engaged in service and/or activism

  • A broad range of interests and/or gifts that makes it hard to know where to specialize

I’m not an expert on self-care (obviously, as the anecdotes above show!). But in making my own changes and in working with coachees, I have developed a framework for designing a self-care strategy. It is built around five Ps:

  • Priorities: working out of one’s own sense of purpose and gifts

  • Permission: getting blessing from self and others to plan for replenishment

  • Planning: naming tangible steps to creating space for self-care

  • Parameters: identifying what it is important to (almost) always say yes or no to

  • Partners: creating a network of accountability partners, encouragers, and helpers

The framework is bookended by some reflection on what about self-care is important to the individual and what it would look like to be (somewhat) ok leaving some things undone.

Supporting the pastor-parent, part two

Last week I shared my positive experience with a congregation that worked with me so that I could live into my dual calling as pastor and parent. Since then I have heard from several clergy: those whose churches who have made similar efforts and those who have left congregational ministry or are considering doing so because their churches want them to compartmentalize their pastoring and parenting selves.

Sometimes congregations simply don’t know how to support the pastor-parent. Below I have shared a few ways a church can reduce parenting stress so that the pastor can better focus on ministry. For the unconvinced, I have thrown in some notes on how these actions benefit the congregation as a whole – beyond having a grateful and less frazzled leader.

If your church has a daycare or preschool, offer a reduced rate to the minister. Side benefit: the minister will undoubtedly be more involved in the school and will be a more informed and enthusiastic evangelist for it in the community.

Allow flexibility in work arrangements, such as permitting the minister to work from home or bring a child to work as needed. Side benefit: though it may seem counterintuitive, ministers will likely be more available and productive if they are not spending time and mental and emotional energies on arranging emergency childcare.

Set up a rotation of church parents/grandparents to help the minister’s child(ren) participate in worship – or to care for young children during worship, if there’s no formal nursery. Side benefit: the church will develop more cross-generational communication and investment.

Provide childcare for evening and weekend meetings that the minister must attend. Side benefit: other parents with young children will now be able to participate in those meetings when childcare is a given.

Help the minister manage the congregation’s expectations of the minister’s family. Side benefit: the graciousness extended to the pastor’s children and significant other can reinforce or help establish a church atmosphere in which everyone feels safe to be their true selves before one another and God.

What would you add to this list?

In summary, congregations need not be afraid to call pastor-parents. In addition to their many gifts, these ministers bring a deepened investment in the church as their child(ren)’s faith community, an instant means of connection with parents and grandparents in the church, and a unique perspective on hospitality toward and the spiritual formation of young families. For pastor-parents to call upon these “extras,” though, the congregation must demonstrate its willingness to welcome both aspects of the minister’s identity.

Supporting the pastor-parent, part one

I was in congregational ministry for over ten years before my child came into the world. During that decade it was sometimes necessary for my husband (a pastor in another denomination) and me to negotiate conflicts between our calendars, but we were both free for the most part to work odd hours, commit to all ministry-related trips we wanted, and sleep off church-induced stress and exhaustion.

That freedom came to a full stop when our son was born four years ago. Suddenly I had to become much more thoughtful about my time and energy usage. While my call to ministry was (and is) as strong as ever, I now had a calling to parenthood as well, and my baby’s dependence meant that I had to figure out how to operate pastorally in a new way.

I was between church positions during my pregnancy, but I was ready to begin looking again soon after L was born. I was extended a call to a part-time ministry in a congregation that was a great theological fit when L was two or three months old. After much hand-wringing, I turned it down because there were big red flags about the position’s flexibility. Not long thereafter I accepted an offer to a congregation that went out of its way to work with me on my office hours, provide me with reduced-price daycare, and set up Sunday evening childcare. This church got the best I had to offer as an experienced minister/new parent because of this extra effort.

While it is true that caring for wee ones consumes a lot of time and focus, parents can be great pastors. And congregations can promote excellence in ministry (and in parenting) by understanding the following:

Some (many? most?) pastor-parents see ministry and child-rearing as dual callings. They are committed to doing both well. A church can make living toward both purposes much easier…or much harder.

Pastor-parents are better able to focus on ministry if they aren’t always worried about their child(ren) or about how congregants view their parenting. The childcare arrangement that works best for the pastor’s family – whatever it looks like – is usually best for the congregation, even if it’s not what the church members would have chosen for themselves or for their minister.

Every minister will have a different pastor-parent style. Some will want or need to bring their child(ren) on pastoral care visits or to evening meetings. Others might choose to build in more separation between pastoring and parenting.

Pastor-parents typically welcome the congregation’s help and parenting wisdom. We can’t do it all, and we don’t know it all! Criticism of the minister’s child-rearing style and especially of the child(ren) is never welcome, however, and can harm the pastor-parishioner relationship.

The church is not just a pastor-parent’s workplace, it is also the PK’s faith community. Just like with any other family in the pews, pastor-parents will invest more in the church if the church invests in their children.

Congregational ministry is one of the only callings in which the leader is evaluated primarily on a weekly take-your-child-to-work day. Bear that in mind when a minister’s kid has a meltdown on the front row during the sermon, and respond with compassion both to the child and to the concerned/embarrassed pastor-parent.

It's resolution time!

As 2016 becomes 2017, many folks will be making resolutions for the new year. Good intentions can quickly give way to frustration and guilt, though, if ample thought isn’t put into creating these goals. And who wants to start the year with frustration and guilt, especially considering the 12-month dumpster fire we’ve just collectively endured?

Here, then, are a few ideas for setting goals for 2017:

Consider the “why” behind the “what.” What are the reasons you want to read a novel per month, take on additional responsibility at work, or expand your circle of friends? If you’re sensing a nudge from the Spirit, tapping into an abiding desire, or coming up against a make-or-break moment (e.g., major health risk, request from a supervisor), you’ll have a better chance of succeeding than if you’re operating out of a sense of “should.”

Focus on what you can control. Want to lose 10 pounds? For some, that goal is attainable in a month. For others, it could be a year-long aim. There’s only so much we can do about our body’s chemistry and various environmental factors. We have much more control, however, over our actions. It could be more helpful, then, to frame goals accordingly: I will eat two more servings of vegetables per day, I will take 30 minutes of my lunchtime each day to walk around my workplace.

Note that there’s a step between doing differently and being different. Change usually begins with an alteration in routine. But for the change to stick, there must eventually be a shift to seeing things differently – not just “I teach,” for example, but “I am a teacher.” This new perspective is the midway point between trying something new and becoming a wholly new person.

Set sub-goals and celebrate when you achieve them. It’s easy to get discouraged when you set a big goal – even if it’s one that comes from deep within – and seem to be making only slight progress, or even taking two steps forward and one step back. Bite-size your resolution. If you’re a novice athlete who wants to run a 5K, first make a plan to run two minutes without stopping, then work up to five minutes, and so on. And reward yourself when you hit those smaller marks!

Build in support. Ask someone you trust to cheerlead and check in with you. If you’re concerned that this is requesting too much from a loved one, partner with someone who has a similar resolution, trade accountability and encouragement with a friend who has set a different goal, or hire a professional to help you stay on track.

Focus outward as well as inward. Don’t just consider resolutions focused on self-improvement. Think about ways you can make the world around you better with the achievement of your goals. We need these kinds of efforts now more than ever.

As you make plans for the coming year, consider how a coach might help you address challenges and meet goals.

May your 2017 start out with hope, and may your resolutions be a means for stoking that hope in the months to come.

Being awake to - and beyond - Advent

Ah, fall. The crisp air cuts summer’s sweltering heat. The changing leaves make the world beyond our window look like a Bob Ross painting. Apple cider and pumpkinspiceeverything reawaken our salivary glands. Fall is, without question, the season when I feel most alive.

Fall holds just as much promise in the church world. The new program year begins. Children and youth promote. Offerings and attendance pick back up after the summer slump. And then…budget and stewardship season hit. Planning for the new liturgical year begins in earnest. And Thanksgiving (for many of us) brings complicated and exhausting gatherings with loved ones who understand neither our profession nor our politics. Our energy bottoms out just in time for the start of Advent, which for clergy is an all-consuming effort to see the baby Jesus into the manger. It’s no wonder we want to hibernate from Christmas Day through Ash Wednesday (which, mercifully, holds off until March in 2017).

It doesn’t have to be this way, though. We can be present to our congregations and our loved ones throughout the holidays, take a hard-earned break afterward, and still function fully in January and February. Here are a few ideas toward that end:

  • Get some vitamin D. The daylight hours during December are fewer than at any other time of year, and lack of sun exposure can have a big impact on mood and motivation. Try leaving the building at lunch or at least working by a window.

  • Go home. Studies show that productivity tails off after a certain number of hours worked, so you could be working longer hours but getting less done. (Horrors!) This season calls for some extra weekends and evenings, so grab some flex time elsewhere.

  • Look at each week through the lens of the Advent wreath theme. Ask yourself each day this week where you witness or contribute to hope, for example. Here are some questions to help you focus your thoughts.

  • Honor the scriptural narrative by trusting some of the season’s heavy lifting to unlikely people. Remember that Mary, a young, unmarried woman, would never have been so bold as to volunteer to birth and raise the savior of the world. Who in your congregation is capable of taking on responsibility, if you will only ask and trust them to do so?

  • Make time for people you love. Few people will remember you didn’t get all the readers for Lessons & Carols. Your family and friends will remember if they don’t get the pleasure of your company and the honor of your attention. Drink hot chocolate together, hop in the car to look at lights, and gather around Santa for a picture.

  • Remember that Jesus will be born whatever you do – or don’t do. God can work through our errors of commission and omission as much as through our gifts and passions.

  • Ease your way back in after Epiphany. Some things can’t wait, like new leader training. But consider what other pieces you can experiment with, delegate, or let lie fallow.

May your Advent be more full of wonder than of stress and exhaustion.

What clergy health looks like

Healthy churches are much more likely to have healthy ministers. There’s a chicken-or-egg question involved, but the influence likely goes both ways. Here, then, are some thoughts on what clergy health looks like.

Taking care of self:

  • Tends to own discipleship/relationship with God. A spiritual leader must continue to be formed by and connected to God.

  • Knows when to call it a day/week. There is always more ministry to be done.

  • Takes all vacation/professional development time. Those who can’t go on vacations take staycations. Those who can’t attend conferences plan their own reading or planning weeks.

  • Attends to physical and mental health. Sometimes being healthy means tending to literal health by getting regular checkups, seeing a counselor as needed, and taking the advice (and the medicine!) prescribed by healthcare professionals.

  • Asks for personal and professional help as needed. Requesting help is a sign of self-awareness and strength, not shortcoming.

  • Asks for what he/she needs materially to be able to focus on ministry. Just wages offer freedom from the resentment and financial panic that distract from ministry.

  • Has a peer support network. Isolation in ministry is the shortest path to burnout.

  • Has a pastor. Many ministers who worry about gossip and politics look outside their denominations for a pastor.

  • Has a life outside of church. All work and no play make for a tired, frustrated, dull minister. Make a friend. Find a hobby. Become a regular somewhere.

  • Protects his/her family from the fishbowl effect. A less anxious family makes for a happier home.

Leading well: 

  • Continues to feel called. Ministry isn’t just a job and a paycheck.

  • Enjoys the challenge of ministry, even though not all ministry situations are pleasant. It’s a great feeling when gifts are being well-utilized.

  • Doesn’t own issues/initiatives that shouldn’t belong to him/her. The triangle is my least favorite shape.

  • Addresses conflict in a timely fashion. Conflict that isn’t addressed festers and then explodes.

  • Sees the pastoral needs behind conflict. When people are behaving badly, they are usually acting out of their hurt.

  • Identifies the line between being someone’s pastor and being someone’s friend. It’s very hard – if not impossible – to be both.

  • Is transparent. Vulnerability breeds trust.

  • Knows and owns strengths and weaknesses. Weaknesses can’t always be shored up, but strengths can always be built upon.

  • Keeps learning and growing. The church is evolving, and so must her ministers.

  • Is able to see when good ministry has been done. Even at the end of a hard or seemingly unproductive stretch, it’s helpful to reflect on where God was at work.

  • Mentors, supports, and thanks leaders. Ministry is not done in a vacuum.

  • Acknowledges when it’s time to move on. An appropriate level of challenge breeds effectiveness.
